What a fractional CFO and COO does

Finding the problems is half the job. We also help your team execute the plan: collect from customers, reset vendor terms, and adjust systems.

Finance and operations, side by side

Most cash problems start in operations. Pick a side to see the work.

Finance finds the money: cash, margin, working capital (cash tied up in receivables and inventory), reporting, and your bank.

Cash and liquidity

A 13-week cash forecast built in your data and handed to you, updated weekly and compared against what actually happened.

What you get

  • Rolling 13-week forecast with AR, AP, inventory, debt, and covenant drivers mapped
  • Top 10 cash movements and exceptions tracked each week
  • Three downside scenarios modeled before you need them

What we'll track

Forecast variance to actual, reported weekly.

Margin and pricing

Profitability rebuilt by customer, product family, branch, salesperson, and freight lane, so pricing decisions start from what each customer and product actually earns.

What you get

  • Contribution reconstructed across at least 80% of revenue
  • Your biggest margin losses, each with a dollar value, ranked
  • A pricing model your sales team can quote from

What we'll track

Where margin is being lost, valued in dollars, and the points you get back as fixes go live. On $50M of revenue, one point is $500,000 a year.

Inventory and working capital

Your working capital baseline, measured and owned: inventory turns, DSO (days to collect), DPO (days to pay vendors), and the cash sitting inside each one. Then a plan to release it without hurting service levels.

What you get

  • Inventory turns, DSO (days to collect), and DPO (days to pay vendors) baseline with the cash value of each day and each turn
  • Purchasing and stocking rules tied to actual demand
  • Collections and vendor-terms plays ranked by the cash each releases

What we'll track

Cash tied up in receivables and inventory, tracked from your own balance sheet.

Reporting and FP&A

A close that finishes fast enough to act on, consistent definitions everyone uses, and a monthly package that shows what happened and what to do next.

What you get

  • A faster close, with the target set from where you start
  • Monthly reporting package and KPI definitions in a format we agree on
  • Annual budget and rolling forecast, run once a year and maintained monthly

What we'll track

Days to close against where we started.

Lenders and capital

Walk into the bank ready for its read of your numbers. I spent nine years tracking risk, covenants, and cash flow on a $20B+ corporate debt portfolio, and I've negotiated credit facilities from the borrower's side. In Operator, your CFO attends the bank meeting.

What you get

  • Covenant tracking and lender-ready reporting
  • Credit facility negotiation and renewals
  • Board and lender meeting preparation and attendance, by tier

What we'll track

Covenant tests forecast ahead of every reporting date, so nothing reaches the bank as a surprise.

Two ways to start

Know you want help? Pick a tier. Not sure where the money is? Start with the Diagnostic.

The Diagnostic is a one-month project of its own. It ends with a written plan your team can run, yours to keep either way, and it also shows whether a monthly engagement is worth it. You can stop at the two-week mark for any reason.

How the diagnostic works

How an engagement starts

How does an engagement start?

From first call to first deliverable in about six weeks. We're taking new engagements now.

Straight road running toward distant hills
  1. A 30-minute call, no charge

You tell us what isn't working. We tell you honestly whether we're the right answer, and we'll say no when we're not.

  2. A check on the books

If they're current and accurate, we go straight to the work. If not, we scope a cleanup phase first and tell you what it costs and who does it.

  3. A diagnostic, when it helps

If the starting point isn't clear, the one-month Cash and Levers Diagnostic finds it, with an NDA signed first. If you already know what you need, we go straight to the proposal.

  4. A proposal

It names the tier, the scope, and the first three deliverables with dates.

  5. Start date

Work begins on the date named in the proposal.

  6. And how it ends: a documented handover

The models, the scorecard, the documented processes, the KPI definitions, and a written memo that tells your team what's running, who owns it, and what to watch. We stay available by email for 30 days. If you grow into a full-time seat and want your fractional executive in it, there's no conversion fee.

Two ways to work together

A monthly commitment with clear accountability.

Each tier is defined by what you receive, with a fixed monthly fee, a written scope covering finance and operations, and no surprise invoices. There's no minimum commitment. Every engagement renews monthly, and either side can end it with 30 days' written notice.

Project work is available

Not every problem needs a retainer. When the need is a defined piece of work with a start and a finish, it's scoped in writing with a fixed fee and a delivery date. Examples: a meeting and decision review, a review of what still needs the owner, a vendor and spending review, an operating rhythm install, a systems selection, or an acquisition integration plan.

How engagements work

Company size
Tiers are built for $5M to $100M companies with one operating entity. Above $100M, across multiple entities, or during an active transaction, the work is scoped individually.
Tracking the work
You get the deliverables and confirmation of completion.
Response time
Same business day on every tier, and immediate on anything touching cash, the bank, or payroll.
Work outside the scope
When something comes up that the tier doesn't cover, such as a bank refinancing, a physical inventory, a system go-live, or a diligence request, you hear about it before the work happens, quoted as a fixed-fee project or a tier change for you to approve.
What you own
Everything built with your data: the models, the reports, the scorecards, the documented processes.

Questions about how an engagement runs

More in the full FAQ.

When the company needs the seat every day. Fractional fits while the work is a share of a full-time job. If an interim engagement runs past six months, that's the signal, and we'll recommend a permanent hire. The work we've done becomes the job description, and we'll help you scope the role and run the search.

Not sure which tier fits?

That's what the first call settles. If the right tier isn't clear yet, the one-month diagnostic makes it clear.
